Price the operating work
Include specification changes, certificate renewal, monitoring, incident response, regression tests and staff turnover. These costs continue after the first accepted transaction.
A direct build can be sensible for one large, stable platform. It becomes harder when every subsidiary or customer runs a different version.
Keep ownership explicit
Middleware does not remove the need for an internal product owner. Someone still owns source data, tax decisions and exception resolution.
The provider should own the external connector, status model and agreed support boundary. Put that split in the contract and runbook.
